1.XX scanner
Background: XX scanner is a well known American company, engaged in supply chain management solutions. They came to us because they had a big project of a barcode scanner for their customer in USA. For the time urgency, they placed 1st order to us when we hadn’t got anything prepared. We had only 4 months left to deliver the 1st shipment. For our customer, it was actually a big bet on us. For us, it was big responsibility.
Sourcing: we sourced suppliers for all components. And audit the key suppliers with our customer together, for PCBA, plastic components, LCD. Our customer was more confident after factory audit and happy about our ability in sourcing.
Order handling: we made a project management plan and set milestones. Lead time of many electronic components for PCBA board is 10-12weeks, and we needed to open mold for all plastic parts, so in the first week, we made sure that PCBA supplier and plastic supplier started to move forward. And for all other components, we placed the orders by end of 2nd week even it was not so urgent. Our consideration is that big problem could be caused by small details, and extra time could help us solve unexpected problems. We tried our best to make sure that we have considered every detail for all parts, PCBA, plastic shells and parts, LCD, front glass and scanning glass, metal parts (including screws), wires, silicon keyboard, plastic and paper labels, spring, etc.
Quality standard: from the beginning, we started to build quality standard for everything. Communication is the key to successful quality control. Through communication, the same understand on criteria is shared by both customer side and supplier side. And to make it clearer, we get samples to be approved by the customer as final standard before production.
Project management: experience tells us, the key factor for successful project management is proactive thinking, and knowing when and how to make full usage of our resources. For instance, our customer is very important resource for us. We confirm with customers quality standard and their special requirements on every component. PCBA testing is our customer’s strength and customer’s engineer helped us confirm PCBA pass the testing before production.
Problem solving: although we aimed to kill all problems before they happens. There were still some unexpected problems popped up. The screws were not strong enough, when we did assembly, a big percentage broke, and this serious influenced our assembly efficiency. For time urgency, we immediately made a decision to buy the same products from screw market, to fill the blank before our supplier could fix the quality problem of the screws, thus time was saved.
Final shipment: necessary concession is sometimes very important for project management. Time was limited, PCBA supplier couldn’t made delivery according to our time schedule. Then we made decision of partial delivery first so that our assembly center could start assembly. Thus close cooperation between our suppliers and us helped us make the 1st delivery on time. Our customer remark us like this: without your high efficiency team, we can’t make it.
2. XX bead company
Background: XX bead company is a big importer from USA. Our customer formerly purchased from trading companies located in Taiwan, HK and Ningbo, and came to us because of the fierce competition on domestic market. We manufacture some of the categories by ourselves, such as gemstone bead, glass bead, alloy bead, but the items we had couldn’t fulfill all the demand. We have to develop many more suppliers for our customer. Our customer wanted us to find good suppliers to reduce their purchasing cost and with better quality control, and packing to be handled as well.
Sourcing and developing new suppliers: based on customers initial samples, we source factories in gemstone bead, glass bead, lamp work bead, metal bead, fresh water pearl bead, shell bead, coral bead, etc. Meanwhile, we found good supplier for printing the headers, and suppliers in glue dot, coated wire and other packing materials. And we led our customer to all good suppliers after our filtering, and finalized the first group of suppliers, 9 suppliers and some backup suppliers. Then we placed the 1st group of orders.
Communication of quality standard and packing: we communicated with suppliers again and again on our quality requirements and packing requirements including stringing and packing with headers bags, cartons etc. And we made documents to illustrate our requirements. We found this was very important for bead suppliers. Since our final packing would go to USA chain retailers directly, everything had to be right.
Inspection: even we emphasized again and again, there could be many problems, especially for first orders. Product quality could be not expected, headers could be wrong, bead quantity per string could be wrong. Each inspection is also training to suppliers. Our inspection report clearly states how many items they need to rework and the percentage. Later, our suppliers got more familiar with our requirements, and made less mistakes. However, we still need to do inspection and PCDA circle for each shipment to make sure each shipment goes right and our suppliers keep improving.Sourcing agent for sourcing agency service in China
